Choosing the Right Fulfillment Method on Amazon

Estimated reading: 4 minutes

Amazon is the biggest e-commerce marketplace in the U.S., responsible for 40.5% of online retail sales. Getting your products into customers’ hands quickly and cost-effectively is crucial. Prime members, who spend nearly four times more than non-members ($1,968 vs. $500 annually), are particularly valuable.

Choosing the right fulfillment strategy can make or break your success on Amazon.

Understanding Your Options

Amazon sellers have three main fulfillment options:

  • Fulfillment by Amazon (FBA) – Amazon stores, picks, packs, and ships your products.
  • Seller Fulfilled Prime (SFP) – You fulfill orders but retain Prime eligibility.
  • Fulfilled by Merchant (FBM) – You handle everything, from storage to shipping.

Each method has its own advantages and challenges, and the right choice depends on your business goals, budget, and operational capabilities.

Fulfillment by Amazon (FBA) – Amazon Does It for You

How It Works

With FBA, you send your inventory to Amazon’s warehouses, and they handle everything—storage, picking, packing, shipping, and even customer service.

Pros

Prime Badge & Buy Box Advantage – Your products become eligible for Prime’s fast shipping, giving you an edge in the Buy Box.

Hands-Off Logistics – Amazon takes care of fulfillment, so you can focus on growing your business.

Multi-Channel Fulfillment (MCF) – Use Amazon’s logistics to fulfill orders from other platforms.

Cons

Higher Costs – Amazon’s ever-changing fees can cut into your margins.

Less Flexibility – Once your inventory is at an Amazon warehouse, making changes (like adding inserts or special packaging) is difficult.

Storage Constraints – Amazon limits how much inventory you can send, and long-term storage fees can add up.

💡 Best for: High-volume sellers who want to maximize Prime visibility and let Amazon handle logistics. However, we recommend you Calculate your Amazon profits well before you take advantage of Amazon FBA.

Seller Fulfilled Prime (SFP) – Keep Control, Stay Prime-Eligible

How It Works

SFP lets you manage your own inventory and fulfillment while still offering the Prime experience. You must meet Amazon’s strict shipping and service standards.

Pros

Prime Badge Without FBA Fees – Get Prime’s benefits without paying FBA storage and fulfillment fees.

Full Inventory Control – Store products in your own warehouse or with a third-party logistics (3PL) provider.

Customization & Branding – You can include marketing materials, custom packaging, and inserts.

Cons

Strict Performance Metrics – You must maintain high shipping and delivery standards to keep your Prime status.

Shipping Costs – You cover the cost of fast, two-day shipping, which can be expensive.

💡 Best for: Sellers who want the Prime badge but need control over inventory and branding.

Fulfilled by Merchant (FBM) – You Handle It All

How It Works

With Fulfilled By Merchant, you store, pack, and ship orders yourself (or through a 3PL partner). Unlike SFP, FBM sellers do not qualify for the Prime badge.

Pros

Lower Costs & More Control – No FBA storage or fulfillment fees, and you control shipping and inventory management.

Greater Flexibility – Make last-minute changes, bundle products, and customize packaging.

Easier Multi-Channel Selling – Inventory isn’t tied up in Amazon’s system, so you can fulfill orders across different sales channels.

Cons

No Prime Badge – Prime members may overlook your listings.

More Operational Work – Managing fulfillment and shipping requires time, effort, and expertise.

💡 Best for: Sellers with niche products, lower sales volumes, or those prioritizing custom packaging and branding.
